You add weight deliberately, in programmed increments, with recovery built in. That’s progressive overload, and it’s how strength is built. Experienced lifters also know the fastest way to stall out: max out every session, skip the deload, and never take weight off the bar. Fatigue accumulates faster than strength.

Most high-achieving professionals train exactly that way at work. They take on the extra project, absorb the task a colleague dropped, redo the deliverable that came back at 80 percent. It looks like commitment when it’s actually unprogrammed load—and it’s quietly capping their careers.

I know because I ran that program for years. Organizations retain people who are indispensable to tasks. They promote people who make other people capable. If everything runs through you, leadership doesn’t see a star. For many high achievers, over-functioning has less to do with workload and more to do with worth. Every task you hold is quiet proof that you matter. Handing one off can feel like handing off a piece of your value. If putting something down makes you anxious rather than relieved, pay attention—that anxiety is information about what the load has been doing for you.

I’ve watched this in myself and in the leaders I coach. Those who advance have separated their worth from their volume. When your value no longer depends on being the busiest person in the room, you’re free to do the thing organizations actually promote: multiplying capability in others.

“Being needed and being trusted are not the same thing.”

Q: My team is already stretched thin. On the flipside, delegating will program load the way a good coach programs training: matched to the person, tied to a goal, with recovery accounted for.

Start with the match. Somewhere on your team is a person whose development goal aligns with something you’re hoarding. I learned this with a manager on one of my teams who kept asking for executive visibility while I kept guarding the leadership readout—the one task I was sure only I could do. I handed it to her with context, a checkpoint, and the room to run it. She became better at it within two quarters. It cost me a task but built her a career.

Next, respect the load math. If you add something significant to someone’s plate, ask what comes off. Better yet, ask them: “What are you doing that no longer needs doing?” Delegation can move in more than one direction, and some of the most valuable authority you can hand a stretched team is permission to stop work that stopped mattering.

Stretch builds strength.
